[Context and problem]
SOCODEVI, an organization dedicated to strengthening cooperatives to improve living conditions, has initiated a process to structure its adoption of artificial intelligence. Faced with AI use that was already present but not formalized within its teams, a committee was mandated to develop a guiding framework. The main challenge is to ensure that the use of this technology aligns with the organization's values, while preserving and encouraging
employees' capacity for innovation.
[Approach]
Our collaboration with SOCODEVI was structured around three targeted workshops: the first to establish ethical guiding principles; the second to build the project selection process; and the third to co-create the governance plan. The final deliverables included this AI governance plan, a user guide for employees, and the mapping of processes to be implemented for AI governance.
[Results]
The mandate led to the creation of a rapid validation process for simple uses and a classification and prioritization process for more complex projects. SOCODEVI appreciated our collaboration and the consistency of the deliverables with its cooperative values. The organization now has concrete tools to manage and develop AI internally.

[Context and problem]
Currently undergoing a structuring phase, the cooperative aims to leverage this exercise to quickly adopt tools aligned with its values and objectives, and which will optimize the team's time spent on administrative tasks. The assigned mandate is to identify areas for optimization and propose an implementation plan for AI solutions to better adapt Estuaire's processes.
[Approach]
The mandate entrusted to Estuaire was carried out using a structured and collaborative approach, combining a strategic analysis of existing processes with a brainstorming workshop involving key stakeholders. This approach enabled the rapid identification of optimization opportunities aligned with the cooperative's values and objectives, while taking into account its structuring phase. The support provided led to the development of a clear and pragmatic roadmap to guide and support the responsible adoption of AI solutions within Estuaire.
[Results]
The project enabled Estuaire to develop a clear and structured vision for its use of AI, aligned with its values and organizational objectives. This resulted in a concrete roadmap facilitating the responsible adoption of AI and optimizing the team's time on administrative tasks.
Cinema | AI Governance
Client: Spira

[Context and problem]
Spira is a cooperative of independent filmmakers. It commissioned the Baseline cooperative to explore the implications of artificial intelligence (AI) in independent cinema and to formulate recommendations on how to support its members in the face of this new reality.
[Approach]
Baseline's approach began with a survey of Spira members to assess their familiarity with AI, their concerns, and their aspirations. These results were then further explored through personalized interviews with independent filmmakers. Finally, all of these consultations served as the basis for developing final recommendations, structured around four key areas, to support the cooperative's members.
[Results]
The results revealed that Spira members are divided between enthusiasm for the productivity and creativity gains offered by AI and significant concerns about ethical, creative, and employment issues. Individual interviews then highlighted critical themes, including the need for transparency, social and economic pressures, and the resources Spira could offer its members.
